At the distributor we built for, the owner made every reorder call from memory. Then each purchase order was typed into the ERP by hand.
Purchase order automation can take over the typing. It can also take over the first draft of the decision, and the decision is where the money is.
What is purchase order automation?
It means two different things, and much of the purchase order automation software sold under that name covers the first.
The first is the paperwork: creating the purchase order, sending it for approval and emailing it to the vendor. The second is the decision behind it: what to buy, how much, and from whom.
An automated purchase order system is software that does one or both without anyone typing the order. Automating the paperwork saves typing. Automating the first draft of the decision saves the hours someone spends working it out, and it shows which lines tie up cash in stock that does not sell.
How does an AI purchasing system work?
It does three things on a schedule:
- Every night it pulls the day’s sales and the current stock for every product.
- Every morning it gives you a buy list: the item, the quantity and the vendor.
- When you approve the list, the purchase order is written straight into your ERP.
The list is ranked by what each vendor earns the business after margin, delivery speed and reliability. The lines that matter most are at the top, so a few minutes of review covers them.
What does a morning buy list look like?
A short table you can read in a few minutes. The sample below is made up to show the shape, and yours would be built from your own sales and stock.
| Item | On hand | Sold, last four weeks | Suggested order | Vendor | Why |
|---|---|---|---|---|---|
| Kraft bag, medium | 12 cases | 46 cases | 40 cases | Vendor A | About a week of stock left. Vendor A has delivered fastest |
| Paper cup, 12 oz | 30 cases | 38 cases | 24 cases | Vendor C | Selling steadily. Vendor C earns more after margin than Vendor B |
| Clear lid, 12 oz | 9 cases | 35 cases | 36 cases | Vendor C | Sells with the cups, and ships on the same order |
| Foam tray, large | 31 cases | 2 cases | None | None | Slow line. It was reordered out of habit and has barely moved |
Look at the last row. A line nobody questioned shows up as money sitting still.
Purchase order automation software, or a system built for you?
It depends on which half of the job is hurting.
| What hurts | What fits |
|---|---|
| Orders wait for approvals, or nobody can see who ordered what | Purchase order software. It is built for routing, approvals and records |
| You sell steady quantities of a short list of products | The reorder levels already in your ERP or inventory software |
| The buying decision depends on your vendors, your margins and your seasons | A system built on your own data |
| You do not have clean sales and stock data yet | Neither. Fix the records first |
Try the first two before paying for a build. A build is for the case where the decision itself takes someone’s week.
What did it return for one distributor?
The system put $22,000 a year back into products that sell and handed the owner 40 hours a month, counted from the system’s own records.
Airu Labs builds custom AI systems for small and mid-size companies, wired into the software they already use. This client is a paper and packaging distributor with about 3,150 products and 280 vendors. Four out of every ten lines they had been reordering out of habit were money sitting still. The purchasing system case study has the full story. The company is not named, at its own request.
Does the owner still decide what gets bought?
Yes. The system writes the list and ranks it, and a person approves it before anything is ordered.
That approval is deliberate. A buy list spends money, so it should wait for a person. Someone who knows the business will also catch what the data cannot show, such as a customer who is about to leave or a vendor who changed terms last week.
What does a build need from you?
Sales and stock that already live in an ERP or accounting system. If they do, the data a buy list needs is already there.
It also needs the person who buys today. They check the lists against what they would have ordered, on your own data, before anyone relies on them.
Before you hire anyone for a build like this, read the ten questions to ask an AI developer. The question for a first call is which mistake costs you more: running out of fast sellers, or cash stuck in slow ones. Book a 30-minute call and we start there.
